Hackathons have become a key tool in reshaping prisoner education at a UK firm that serves isolated workplaces and correctional facilities.
Company roots and the hackathon habit
James Tweed launched Coracle in 2006, aiming to deliver learning where connectivity is scarce. The firm now works in maritime vessels, custody suites and correctional institutions.
The staff includes developers who enjoy experimenting with code. Two or three times a year they pause routine tasks and host a hackathon, a short, intensive sprint that gives teams freedom to test ideas.
During these events participants draft problem statements and work without strict limits. Failure is expected; success often follows multiple attempts.

Leadership style that lets ideas surface
Tweed says his job is to set the stage, not to steer every experiment. He believes that giving the team autonomy encourages ownership of the mission to keep anyone from being cut off from learning.
That mission drives the design of the Osprey-VLE platform, which runs in most prisons and young offender institutions across England and Wales.
Inmates often lack formal schooling. About 60 percent have been excluded from education, and 40 percent of those face permanent exclusion. By contrast, the national exclusion rate sits under one percent.
Neurodiversity and language challenges appear far more often behind bars than in the general population. These factors make many skeptical of formal study.
To address that skepticism, the team adds short, relatable examples that mirror everyday experiences inside the facility.
AI‑driven personalization born from a sprint
One hackathon asked how to make the platform more responsive to each learner’s style. The group explored artificial intelligence as a way to gather insights from user interaction.
The result was an “AI cellmate” concept: software that quietly learns how an individual engages and offers support without waiting for a request.

The system now leans on visual storytelling and immersive elements to sustain progress, especially for those with severe speech, language and communication needs.
Another sprint focused on simplifying content. The question “how can we make things simpler for users” sparked the creation of the Accessible Content Engine, or ACE.
ACE converts dense material into low‑literacy, neurodiversity‑friendly digital formats. It adds visual milestones that suit short attention spans, turning intimidating text into approachable content.
Because many correctional sites block internet access, the platform works offline and receives periodic updates when connectivity is possible.
First interactions with a Coracle laptop often involve a game of chess or a short video. As confidence builds, the system gradually introduces richer educational modules and records personal progress.
Feedback loops built into the offline updates let staff see which modules spark the most engagement, informing future design cycles.
Recognition and the broader impact
The company’s mission‑first approach helped it earn B‑Corp certification and a King’s Award for Enterprise for Promoting Opportunity.
Hackathons remain a primary source of innovation. Tweed notes that granting developers freedom and a sense of fun frequently uncovers serious business solutions.
While the data show clear gaps in learning among incarcerated populations, tailoring content to individual needs can reduce those gaps. Providing offline, low‑literacy resources aligns with broader evidence that flexible, user‑centered education improves outcomes for marginalized groups.
Future updates aim to refine the AI companion, expand offline capabilities and add more immersive modules, keeping the focus on accessibility rather than a one‑size‑fits‑all model.
